How to Audit Your Analytics Stack in 5 Steps
A step-by-step guide to auditing your analytics tools and data infrastructure. Find gaps, cut redundancies, and build a migration roadmap.
Every growing company accumulates analytics tools the way a kitchen junk drawer accumulates batteries -- one at a time, each for a good reason, until you open it up and wonder how you ended up with seven different ways to half-solve the same problem.
We have audited analytics stacks for companies ranging from 20-person startups to 500-person enterprises through our analytics consulting practice, and the pattern is remarkably consistent. Marketing bought one BI tool. Finance uses another. Engineering built something custom. The CEO still gets a monthly Excel file emailed from an intern. Nobody knows which numbers to trust, and the company is spending three to five times what an efficient stack would cost.
An analytics stack audit brings clarity. It tells you what you have, what you actually need, and how to get from here to there without blowing up anything that works. Here is how to do it in five steps.
Step 1: Inventory Every Tool in Your Analytics Ecosystem
You cannot fix what you cannot see. The first step is building a comprehensive list of every tool, platform, and data source involved in your analytics workflow.
What to Catalog
For each tool, document:
- Tool name and vendor
- Primary purpose (data collection, storage, transformation, visualization, reporting)
- Who owns it (which department, which person)
- Number of active users (not seats purchased -- users who actually log in)
- Annual cost (license fees, infrastructure, and any consulting/support costs)
- Data sources it connects to (what feeds into it)
- Data consumers (what reads from it, who receives its outputs)
- Overlap (other tools that do something similar)
Where to Look
Do not just check with department heads. Tools hide in places you would not expect:
- Credit card statements: Look for recurring charges to SaaS vendors. We routinely find tools that nobody remembers purchasing but are still billing monthly.
- Browser bookmarks and browser history: Ask team members what analytics tools they use weekly. You will find things that never showed up in IT procurement.
- Email inboxes: Search for "dashboard," "report," and "analytics" in shared inboxes. Automated report emails reveal tools that run in the background.
- IT admin panels: Check Google Workspace or Microsoft 365 admin consoles for connected apps and OAuth permissions.
- Spreadsheets: Yes, spreadsheets are analytics tools. They are often the most-used ones. Catalog any spreadsheet that multiple people rely on for decision-making.
The Output
You should end up with a spreadsheet (ironic, we know) that lists 10 to 40 items for a typical mid-sized business. This inventory alone is valuable -- we have never done this exercise without the client discovering at least two tools they had forgotten about and one that was costing money with zero active users.
Step 2: Map Your Data Flow
With the inventory complete, the next step is understanding how data moves through your organization. This is where most of the problems live.
Build a Data Flow Diagram
For each major data source (CRM, ERP, marketing platforms, web analytics, financial systems), trace the path data takes:
- Where is it generated? (Source system)
- How does it move? (API, CSV export, manual entry, ETL pipeline)
- Where does it land? (Data warehouse, spreadsheet, tool-specific database)
- How is it transformed? (SQL queries, formulas, dbt models, manual cleanup)
- Where is it consumed? (Dashboard, report, email, presentation)
What to Look For
As you map the flows, flag these common problems:
- Manual handoffs: Any step where a person has to export, copy-paste, or manually update data is a point of failure. These are where data gets stale, errors get introduced, and people waste hours on work that should be automated.
- Branching paths: When the same source data feeds two different systems through two different paths, the numbers will diverge. We worked with a retailer where the marketing team and the finance team had different revenue numbers because they were pulling from the same database through different query logic with different filters. Both were "correct" by their own definitions, but the CEO had no idea which to trust.
- Dead ends: Data that gets collected but never used. Every unused data pipeline costs money to maintain and increases your attack surface for security issues.
- Single points of failure: If one person leaves and nobody else knows how the ETL job works, that is a critical risk. Document these.
The Output
A visual diagram (even a simple flowchart in a tool like Miro, Lucidchart, or even a whiteboard photo) showing sources, transformations, and destinations. Annotate it with the problems you found. This diagram becomes the roadmap for everything that follows.
Step 3: Evaluate Costs Against Value
Now that you know what you have and how data flows, it is time to assess whether you are getting your money worth.
Calculate True Cost Per Tool
License fees are just the start. For each tool, calculate:
- Direct costs: License/subscription fees, infrastructure costs (cloud compute, storage)
- Integration costs: Any middleware, connectors, or custom code required to keep it connected to other systems
- People costs: Hours per month your team spends maintaining, administering, or working around the tool. Multiply by a loaded hourly rate (salary + benefits divided by 2,080 hours).
- Opportunity costs: What could your team be doing instead of maintaining this tool?
Assess Value Delivered
For each tool, answer:
- Who uses it and how often? A tool with 2 active users out of 20 licenses is wasting 90% of its cost.
- What decisions does it inform? If you cannot name a specific decision, the tool is not delivering value.
- What would break if you turned it off tomorrow? If the answer is "nothing," you have your answer.
- Is it the best tool for this job, or just the one you have? Sometimes a tool was the right choice three years ago but a better option exists now.
The Cost-Value Matrix
Plot each tool on a simple 2x2 matrix:

The high-cost, low-value quadrant is where the biggest wins live. We typically find 20-40% of analytics spend sitting in this quadrant.
Step 4: Identify Redundancies and Gaps
With costs and value mapped, you can now see the overlaps and holes in your analytics capability.
Finding Redundancies
Common redundancies we encounter:
- Multiple BI tools: Marketing uses Looker, finance uses Power BI, operations uses Tableau. All three can do the job. Standardizing on one saves license costs and makes cross-departmental analysis possible.
- Duplicate data storage: The same customer data living in a CRM, a marketing automation platform, a data warehouse, and three spreadsheets. Each copy drifts out of sync.
- Overlapping ETL processes: Two different pipelines pulling from the same source and loading into different destinations. These can usually be consolidated.
- Redundant reporting: Three different teams producing weekly reports that overlap by 60%. Consolidate into one report with department-specific sections.
Finding Gaps
Equally important is what you are missing:
- Data quality monitoring: Is anyone checking whether the data in your warehouse is complete and accurate? Most companies have no automated data quality checks.
- Self-service capability: Can business users answer their own questions, or does every request require an analyst? If it is the latter, you have a self-service gap that is creating bottlenecks.
- Real-time data: Are decisions being made on data that is days or weeks old when fresher data would change the outcome?
- Predictive analytics: Are you only looking at what happened, or can you anticipate what will happen? If your competitors are using forecasting and you are not, that is a strategic gap.

Step 5: Build a Migration Roadmap
You now have a clear picture of your current state, its costs, its redundancies, and its gaps. The final step is planning the transition to a better state.
Prioritize by Impact and Effort
Not everything can (or should) change at once. Score each potential change on two dimensions:
- Impact: How much cost savings, efficiency gain, or capability improvement will this deliver?
- Effort: How much time, money, and disruption will the change require?
High-impact, low-effort changes go first. These are your quick wins -- canceling unused licenses, eliminating duplicate reports, and turning off abandoned pipelines. You should be able to execute these within the first month.
Phase the Migration
We recommend a three-phase approach:
Phase 1: Clean up (Weeks 1-4)
- Cancel unused tools and licenses
- Eliminate duplicate reports
- Document critical processes that depend on tools being changed later
- Quick win: this phase should pay for the entire audit in savings
Phase 2: Consolidate (Months 2-4)
- Standardize on a single BI platform
- Consolidate data pipelines
- Establish data governance basics (definitions, ownership, quality checks)
- Build the first version of a unified data model
Phase 3: Enhance (Months 4-8)
- Fill gaps identified in Step 4
- Implement self-service analytics capabilities
- Add automated data quality monitoring
- Begin building predictive capabilities
Account for Change Management
The technical migration is often the easy part. The hard part is getting people to change their habits. Budget time for:
- Training: People need to learn the new tools and understand why the old ones are going away.
- Parallel running: Keep old systems available (read-only) during the transition so people can verify the new system matches.
- Champions: Identify one enthusiastic user in each department to be the go-to person for questions and encouragement.
- Communication: Over-communicate the timeline, the reasons, and the benefits. Silence breeds resistance.
What a Good Analytics Stack Looks Like
After the audit and migration, here is what we aim for with most mid-sized businesses:
- One data warehouse (Snowflake, BigQuery, or similar) as the single source of truth
- One ETL/pipeline tool (Fivetran, Airbyte, or custom) moving data from sources to the warehouse
- One transformation layer (dbt or similar) defining business logic in version-controlled code
- One BI platform (Power BI, Tableau, or Looker) for visualization and self-service
- One data quality tool (Great Expectations, Monte Carlo, or built-in checks) monitoring accuracy
- Documented definitions for every metric the business tracks
That is it. Five to six tools, each with a clear purpose, minimal overlap, and strong integration between them. Total cost for a mid-sized business: $3,000 to $10,000/month, down from the $10,000 to $30,000/month we often see before the audit.
